Why splitting an order costs more than it saves
Two runs, three problems
It is a sensible-looking decision: order the jerseys now while the budget exists, order the shorts and the outerwear next term. It is also the decision that produces most of the mismatched kit we are asked to fix, and it usually costs more in total than ordering everything at once.
What actually doubles

- A second round of proofs, and a second set of people confirming them.
- Shipping
- Two consignments instead of one.
- Lead time
- Two production slots, queued separately — not two halves of one.
- Colour risk
- Two dye runs, which is where the visible mismatch comes from.
The matching problem is the expensive one
Setup costs are annoying. A mismatched set is a season of photographs. Polyester takes dye slightly differently between runs, and the difference that nobody notices in a single garment is exactly what people notice when a top and a bottom are worn together.
This is not a defect and no supplier can eliminate it — it is what happens when cloth is dyed on two occasions. The only reliable fix is producing the pieces together, which is why we treat a set as one product rather than as pieces sold alongside each other.
For programs whose budget genuinely cannot cover everything at once, the workable compromise is to produce the whole order together and pay for it in stages, which keeps the production in one run while spreading the invoice — an arrangement worth raising when asking for a quote on a full roster package for a program.
Where the second order spends its money
The visible cost is the garments. These are the costs that do not appear on the quote.
- Setup, paid twice
- The fixed cost of a run — pattern setup, print calibration, colour approval — barely moves with quantity. Splitting one order into two pays it in full, twice.
- Freight, paid twice
- Two shipments instead of one, and the second one is usually the urgent one, which is the expensive kind.
- Matching risk
- A second run months later is matched to a stored specification if you kept one, and to a description if you did not. Descriptions do not match.
- Staff time
- Somebody collects sizes twice, chases approvals twice, and handles the delivery twice. It is unpaid and it is real.
- The gap itself
- The weeks between the two orders are weeks where part of the squad is in the wrong kit, which is the cost that started the conversation.
When ordering twice is the right call anyway
There is a version of this argument that is simply wrong, and it is worth naming so nobody takes the advice too far. Ordering twice is correct when the second order genuinely could not have been predicted — a squad that grows because the program succeeded, a sponsor signed in November, a league that changes a rule mid-season.
What it is not correct for is the entirely predictable second order: the practice set everybody knew was coming, the away kit that was always going to be needed, the four extra jerseys for the players who join every year at the same point in the calendar.
The test is simple. If somebody in the room could have written the second order down at the time of the first, it should have been part of the first. Everything else is a legitimate reorder, and it is what a stored specification exists for.
Quick answers
How different will two runs actually look?
Usually very close, occasionally obviously different, and you cannot know which in advance. Under floodlights it rarely shows; laid out on a table in daylight it sometimes does.
Can you hold fabric from the first run for the second?
Sometimes, if the gap is short and you tell us at the start. Ask at quoting stage rather than after the first run has finished.
Is a second order always a mistake?
No. A squad that grows because the program succeeded, a sponsor signed in November, a rule that changes mid-season — those are legitimate reorders. The test is whether somebody in the room could have written the second order down at the time of the first.
Why does setup cost so much on a small run?
Because it barely moves with quantity. Pattern setup, print calibration and colour approval cost roughly the same for twelve garments as for sixty, so splitting one order into two pays that cost in full, twice.
Will a second order match the first?
It will if the specification was stored — fabric batch, pattern, print calibration. It will not reliably match if it is being reproduced from a description months later, which is the usual situation when the two orders go to different suppliers.
Is it cheaper to over-order the first time?
Usually, up to a point. Extra garments produced in the original run cost the marginal price rather than a fresh setup, and they solve the mid-season addition problem. Over-ordering by half a roster, though, is just buying stock you will never issue.
What about players who join mid-season?
Plan for them rather than reacting to them. Most programs know roughly how many join and when; the number is remarkably stable year to year, and building it into the first order is far cheaper than a four-garment run in February.
Does splitting an order ever save money?
Occasionally, when it lets you defer spend across two budget years and the matching risk is genuinely acceptable — plain practice kit, for instance. It is a cash-flow decision rather than a cost saving, and worth being clear with yourself about which one you are making.
How much does the freight difference actually matter?
More than people expect, because the second shipment is usually the urgent one. A standard shipment and an expedited shipment are different products at different prices, and the second order is almost always in a hurry.
What is the single best thing we can do about this?
Collect the full requirement before ordering anything: game kit, practice kit, the pieces the coaches want, and the margin for joiners. The hour spent doing that is the highest-return hour in the whole process.
